When data is scattered and inconsistent, projects rarely progress beyond proof of concept, or models run on an incomplete picture of the business and produce results no one can fully trust.

Why AI struggles to integrate with legacy systems
Trying to integrate AI into legacy systems can feel like joining a meeting where everyone speaks a different language — and each person only knows the part of the agenda that concerns them.
One system stores data in CSV, another in XML, while a third still relies on a binary format from 20 years ago. Even basic concepts — like customer_id, client_number, or acct_id — differ from system to system or are buried deep in application logic. On top of that, data often sits in silos: locked in separate departments and applications, invisible to the rest of the organization.
When AI joins this kind of conversation, it doesn’t get a coherent view of the company. Instead, it’s handed conflicting definitions, duplicated records, and serious gaps in context.
The outcome is predictable. Models trained on inconsistent data can’t support business decisions — they produce results that need manual verification. AI projects extend by months due to data integration delays. Gartner estimates that only 48% of AI initiatives ever reach production, and by the end of 2025 as many as 30% of generative AI projects will be abandoned due to poor data quality, unmanaged risks, and unclear business value.
To avoid this, companies usually take one of two approaches. Both are only partial solutions.

The first is point-to-point integrations, which only add to the chaos. Every new connection increases the risk of failure and the cost of maintenance. With ten systems, you’re already looking at 45 separate integrations to monitor and update every time something changes.
The second is building data warehouses. This adds structure, but only at the level of consolidation. Warehouses copy data from silos into a shared repository, but the silos remain — along with mismatched definitions and delayed updates. This works for reporting, but not for AI, which needs consistent semantics and real-time access to all data, including streaming and unstructured sources — something warehouses can’t provide.
AI doesn’t just need a place where data is collected. It needs full context so it can use that data in a consistent and up-to-date way.
That’s where the Model Context Protocol comes in — it brings order to how legacy systems and AI communicate by translating their data and operations into a format the model can understand.
Model Context Protocol: a common interface for AI and legacy systems
The Model Context Protocol is an open communication standard introduced by Anthropic in 2024. It simplifies how AI agents connect with existing systems and tools. Instead of building dozens of separate connectors, MCP creates a shared integration layer that lets applications and AI models access different data sources in real time, using a single consistent language.
Model Context Protocol is quickly gaining traction. Anthropic provides its specification and sample MCP servers for popular services like Google Drive, Slack, and GitHub. Major tech providers — including Microsoft, Google, and OpenAI — have added MCP support to their tools and models. This is turning MCP into a common standard for integrating AI with business systems. Around it, a growing ecosystem of libraries and tools is emerging, making it easier to build AI agents that work across multiple MCP sources.
How Model Context Protocol works

Model Context Protocol works like a hub: AI connects to it on one side, and all the legacy systems on the other. Technically, it uses a client–server architecture:
- The MCP server acts as an adapter. It exposes a set of actions (like fetching a document, adding an entry to a CRM, or finding a record in a database) and presents them to AI agents in a unified, predictable format. It also makes sure error messages are readable and outputs are structured.
- The MCP client (for example, an AI agent) can call those actions and read the results in the same standardised language — regardless of what database or technology runs underneath.
This structure makes AI integrations simpler and far more scalable. In the traditional model, every system needed its own connections to every other system, creating a costly, fragile network. MCP replaces this with a hub structure: each system and AI agent connects to the same shared layer. You no longer have to maintain a complex web of integrations — you just need systems that expose MCP servers and agents that can use them.

Because all actions follow the same structure, an AI agent can even combine different systems into one continuous workflow.
Here’s a quick manufacturing example.
Imagine a food production plant that makes ready-to-eat salad mixes. A temperature anomaly is detected in one of the cold storage rooms.
Within minutes, using a single MCP layer, an AI agent can:
- check the IoT system to see which storage room is affected, since when, and which products are at risk.
- rrace the affected batch in the traceability system (source, processing time, EAN codes).
- pull data from the WMS to see expiry dates, how many pallets are still in stock, and how many have already shipped.
- get microbiological test results from the lab system (for E. coli, salmonella, etc.).
- review the delivery schedule in the TMS to see which trucks are on the road and which retail chains they are headed to.
- check the quality database for similar past incidents and whether this batch has had issues before.
- prepare an action plan: what can still be sold safely, what to recall, and what extra tests to run.
Instead of waiting hours for fragmented reports, a decision about 50 tonnes of fresh products is ready in minutes. Without Model Context Protocol, each system would work in isolation — IoT sensors would send email alerts, batch codes would be checked manually, and delivery schedules would sit in Excel on someone’s laptop.
The limits of Model Context Protocol: what to prepare so AI can integrate with legacy systems
Model Context Protocol simplifies integration with legacy systems, but it doesn’t solve every data problem. To make it work as intended, some groundwork needs to be in place — things the protocol itself won’t handle for you:
- It won’t extract data from siloed systems — you’ll need to make that data accessible first, which we’ll cover later on.
- It won’t fix poor data quality — if data is duplicated, inconsistent, or entered incorrectly, MCP won’t magically clean it up.
- It won’t align business definitions — your organization still needs to agree on shared semantics (for example, what counts as a customer, an order, or an active account).
- It won’t replace security controls — Model Context Protocol gives you a central point for logging and controlling AI actions, but without additional safeguards (IAM, DLP, Zero Trust), an AI assistant could still combine information from domains that should remain separate.
- It won’t replace data governance — ownership, audits, and security policies are still your responsibility.

Model Context Protocol won’t do the foundational work of cleaning up data sources or defining access policies. But once those basics are in place, it can enforce consistent and auditable use of data — cutting the cost and complexity of future AI projects and modernization projects.
So the real question is: how do you break data out of silos and get it ready to work with MCP?
Three scenarios for unlocking siloed data and integrating ai into legacy systems
Every organization runs on a mix of internal systems — from monolithic desktop applications and parallel databases to modern event-driven platforms. There’s no single blueprint for opening them up.
In practice, the right strategy depends on:
- how much cost the company is willing to take on
- how much time it has
- and how fresh and reliable the data needs to be for AI to use it effectively
Based on project experience, we see three common patterns, each more advanced than the last — from simply replicating data sources to building an entirely new source of truth.
MCP can work with any of these. In scenarios 1 and 2, it acts as a semantic layer on top of the replica or data warehouse. In scenario 3, it becomes a native part of the new architecture.

Replicating data from legacy systems
The quickest way to make legacy data available to AI is to create a replica outside the source system. This works especially well with older desktop applications where the database is locked inside a monolith and can’t be accessed easily from the outside.
For the business, this means AI projects can start running on historical data without touching internal systems or risking operational downtime. It’s relatively fast and inexpensive because it doesn’t require code changes or modifications to running applications.
A replica gives you a full, though static, snapshot of the data — enough to feed MCP and see the first effects of integration.
This approach makes sense when:
- you want to test the value of AI on your data without waiting for system modernization
- you need a proof of value (PoV) before committing bigger budgets
- real-time data freshness isn’t critical for the chosen project (for example, using data from the previous day or week is fine).

A replica doesn’t work in real time and carries over all the errors from the original. That’s why it’s best seen as a first step — something that helps you get started quickly and at low cost, while opening the door to more advanced integration scenarios later on.
Consolidating multiple data silos
This scenario applies when data isn’t locked inside a single monolithic system, but spread across several or even a dozen different systems — each holding its own fragment of the same reality.
The CRM says one thing, the billing system another, and spreadsheets circulating across departments tell a third version of the story.
Consolidation means building a shared data warehouse or repository that collects data from multiple data sources, removes duplicates, and merges records into one coherent view.
For the business, this creates a consistent picture of the data: a single customer record instead of five conflicting ones, reports and analytics that finally speak the same language, and AI models that no longer replicate the chaos of the original systems.
This approach is more demanding than replication. It requires analysis, data matching rules, and usually a fair bit of cleaning. But the payoff is significant: the organization gets a “golden record” — a single source of truth that AI systems can build on.
Consolidation makes sense when:
- the company struggles with duplicate customer or product data
- different departments report the same metrics in conflicting ways
- data reliability is becoming critical for AI-driven decisions and forecasts.

Consolidation still doesn’t give you real-time updates — data usually loads in batches with delays of hours or days. That’s fine for reporting or forecasts, but if you need real-time data, you’ll need a more advanced architecture.
Building a new source of truth
The most radical approach is to create a new, central data source of truth — a set of services or an entire system where the duplicated data from existing applications is moved and maintained going forward.
For the business, the benefit is real-time access to consistent, always up-to-date data. This creates a foundation for the most advanced AI use cases — demand forecasting, intelligent logistics, or fully automated processes — because models can finally learn from a complete and unified view of the organization.
This approach makes sense when:
- current systems are so limited they can’t realistically be extended
- real-time integration is critical to the business (for example, in financial transactions, supply chain, or customer operations)
- the organization is planning long-term modernization and wants a foundation for future applications and services.

A new source of truth gives you a clean, centralized, real-time architecture — perfectly prepared for AI. But it’s also the most expensive and risky path, so few organizations take it head-on. More often, it becomes a long-term vision that they work towards gradually — starting with simpler steps like replication and consolidation.
The benefits of MCP: lower costs, more control, faster integrations
Using Model Context Protocol to connect legacy systems with AI fundamentally changes how organizations work with their data.
Legacy systems have long been treated as dead weight: closed archives of historical records tied together by brittle integrations. With MCP, they start acting like an active resource — accessible, consistent, and ready for AI to use.
